The Stance Behind NO/AI
Why independent AI consulting says No – and why that is the primary reason executives choose to work with us.
NO is the most expensive word in consulting.
Traditional consulting lives on "Yes". Every Yes leads to a new engagement. Every No represents lost revenue.
This embeds a persistent bias: finding reasons to extend projects, favoring services the firm can directly deliver, and rarely advising a client to abandon an unnecessary initiative.
This is not a moral failing; it is business logic. A firm reliant on the next billable project can rarely afford a firm No.
An honest No from a consultant is expensive to utter, rarely heard, and uniquely valuable.
The more independent the advisor, the more candid the recommendation.
Junior consultants default to Yes to hit targets. Mid-level consultants say Yes despite internal misgivings. Senior partners say No only when a mistake is glaringly obvious.
An independent operator says No because independence forms the core of their credibility.
Chief Executives recognize this dynamic from experience on both sides of the table. Hearing a clear No is a signal of true seniority – indicating an advisor who does not rely on your next contract.
An executive advising executives.
I served as an e-commerce CEO. I understand making decisions under real operational pressure – with finite budgets, real team dynamics, and measurable consequences.
I also know what it feels like when consultants pitch whatever is most profitable for their own bottom line. I experienced that firsthand far too often.
That is why I intentionally structured my practice to safeguard independence. As a solo advisor with no agency staff or bench capacity to bill out, I advise solely on what is effective. If the right decision is to forgo AI for a given process, I say so immediately.
This is a structural commitment to objectivity.
What this means in day-to-day work
The "Not-To-Do" List
Every AI roadmap delivered includes an explicit list of activities you should NOT attempt with AI. It is frequently longer than the implementation checklist, saving substantial capital and focus.
Evaluating Business Logic First
Before discussing software tools or technical architecture, we analyze operational fundamentals. Not every workflow benefits from AI; some become degraded by it. Identifying this early saves months of wasted effort.
Substance over Slide Decks
I do not deliver flashy slide decks meant to impress. I provide practical recommendations grounded in real execution. Every recommendation stems from direct building and operational testing.
Why NO/AI
The name reflects the philosophy. NO represents the willingness to advise against ineffective solutions. AI marks the operational domain. The slash represents the boundary line between market hype and technical substance.
In Japanese, 能 (Noh) signifies skill and mastery – the disciplined capacity to execute what is effective while setting aside what is superfluous.
The impact on your business
You work with an advisor who will actively dissuade you from a project if it is the wrong strategy. Someone who avoids selling AI as a magical remedy, showing clearly where it delivers leverage while keeping your business away from costly dead ends.
The result is significantly lower capital outlay than noisy market alternatives and sustainable operational results.
